Measure each stage, not just the end

An overall conversion rate tells you whether the funnel works. Stage conversion rates tell you where to fix it. If 400 leads become 160 qualified leads (40%), 60 proposals (37.5%) and 24 customers (40%), your weakest step is turning qualified leads into proposals, so that is where better follow-up will pay off first.

Formulas used

  • Stage conversion % = leads reaching the next stage ÷ leads at this stage × 100
  • Lead-to-customer rate % = customers ÷ leads × 100
  • Cost per lead = marketing spend ÷ leads
  • Customer acquisition cost = marketing spend ÷ customers
  • Revenue = customers × average deal value
  • Leads needed = target revenue ÷ deal value ÷ lead-to-customer rate

How do you calculate lead conversion rate?

Divide the number of leads that became customers by the total number of leads in the same period, then multiply by 100. 24 deals from 400 leads is a 6% conversion rate.

What is a good lead conversion rate?

It varies widely by industry, price and lead source. Referral and inbound leads usually convert far better than cold lists. Track your own rate by source and improve it month on month.

How is customer acquisition cost calculated?

CAC = total sales and marketing spend in a period ÷ new customers won in that period.

How many leads do I need for my revenue target?

Leads needed = target revenue ÷ average deal value ÷ lead-to-customer conversion rate.

Should I count every enquiry as a lead?

Count every enquiry as a lead, but also track qualified leads separately. The gap between the two shows how well your marketing targets the right buyers.
